How I know it's working

Build and keep means completed enough to export, save, or copy out, not an abandoned draft. At least one wrench means the user engaged the room-planning layer, the thing nothing else offers.
The events are wired into a privacy-first store. Counts populate here as people use it. This is the honest part of the work: instrument first, claim later.

How I built it
Facilitator's Kit started from a thing I kept noticing: most meeting tools solve the wrong half of the problem. They help you build an agenda or run a live canvas, but the research is consistent that meetings fail on the human layer, not the schedule layer. The dominant voice, the unspoken tension, the hard news delivered badly, the new person who never speaks. Those are the moments untrained facilitators dread, and no tool helps you plan for them. So I ran the full product process on a tool that would.
What the discovery surfaced
A jobs-to-be-done pass made the shape clear: this is two jobs in one interface. The agenda job is table stakes, turn a vague meeting into a timed plan, and a dozen tools do a version of it. The room job is the wedge, walk in prepared for the people and the curveballs, and nobody owns it. Four personas fell out of it, with Priya the pressed lead as the engine, Marcus and Sam as the SEO long tail, and Dana the consultant as the amplifier and the bridge to my consulting funnel.
That framing forced an honest North Star. A naive metric like plans created would reward an empty agenda anyone could build elsewhere and say nothing about whether the differentiated value actually happened. So the North Star is Weekly Prepared Facilitators: people who build and keep a plan with at least one wrench. You cannot move it by shipping a slicker agenda builder. You move it only by making the wrench layer good enough that people use it.
What shipped, and what is honest about it
RICE ranked the backlog, and the cheap, high-reach pieces rose to the top: run-sheet export, email-gate, the builder itself. But the wrench picker and its injected cues got a deliberate strategic override. Their RICE confidence is docked because they are unproven, which is exactly the point. They are the strategy. I elevated them to launch-blocking, because shipping the builder without the wedge would be shipping a worse version of what already exists. The pre-mortem named the fatal failure mode plainly: the wedge does not land and distribution does not happen. Both are front-loaded into v1, the wrench in the critical path and the SEO pages at launch, so they get tested immediately and cheaply. The unglamorous gap is measurement. Until wrench-attach is properly instrumented, the wedge thesis is still a bet I cannot yet read.

Pre-mortem risks

highMitigation: Put the wrench step in the critical path, lead the first screen with the room promise, and serve wrench-first onboarding from dreaded-meeting SEO entries. Measure attach from day one and treat under 50 percent as a learning signal, not a silent miss.
Distribution never happens. The tool is good and invisible, the type-by-wrench pages do not rank, and Weekly Prepared Facilitators flatlines near zero.
highMitigation: Treat distribution as the product. Ship the SEO pages with v1, seed via LinkedIn and the facilitator network, measure ranking and conversion, and scale only what works.
The cues are generic and the wedge feels hollow. People try a wrench, get a platitude like manage the dominant voice, shrug, and do not come back.
mediumMitigation: The cues are the product. Distill real, specific moves from the facilitation skill canon and difficult-conversation IP, review them as prose against the voice guide, and ship no platitudes.
The market is real but the paying niche is small, so the tool reads as a failure if judged on user-count or subscription revenue.
