Why I Built This
Let's be honest: most PM skills matrices fall flat.
They're either:
- So vague you can't tell if someone is junior or just surrounded by chaos, or
- So rigid that nobody can see themselves in it.
I wanted a matrix that actually helps:
- PMs self-assess their strengths and gaps, without judgment
- Product leaders identify where their teams shine - and where to uplevel each other
- Everyone speak the same language about what product excellence actually looks like
What I Focused On Instead:
Spheres of Influence.
- The best measure of PM growth isn't your title or how long you've been doing it.
- It's who and what you influence - consistently, clearly, and with care.
So I built this matrix based on three levels of influence:
-
Self
You're owning your role. Running your backlog. Leading your slice of the product.
You don't need hand-holding, but you're still growing your confidence and voice.
-
Team
You're influencing how your team works together. Coaching, aligning, unblocking.
You're not just shipping features - you're shaping how they get built.
-
Org
You're steering strategy, aligning cross-functionally, mentoring others, and building systems that scale.
You've got gravity. People follow your lead - even when it's hard.
What This Skills Matrix Is Not About
It's not a checklist for promotions.
It's not a rigid rubric to "level" people into boxes.
It's not a substitute for actual conversations.
Most importantly: it does not assume that "senior" = 8+ years.
I've seen 3-year PMs lead orgs with brilliance - and 12-year PMs still writing stories like it's 2011.
Skill isn't tenure. It's pattern recognition, self-awareness, and the ability to lead through complexity.
Who This Matrix Is For
- PMs who want a mirror - not a judgment
- Leaders who want a shared language for growth and coaching
- Teams that want to build each other up, not grade each other down
You can use this matrix to:
- Run more meaningful 1:1s
- Set clear coaching goals
- Cross-train your team
- Spot leadership potential early
- Prep for performance reviews (without losing your soul)
Want to Use It?
Share it with your team, mentor, or coach. Customize it for your org - I won't be mad. Steal my category names or add your own.
Final Thought
I built this matrix to reflect the kind of product culture I believe in:
- One that values clarity over pedigree
- One that rewards collaboration over competition
- One where great PMs grow by expanding their influence, not just collecting titles
If you're trying to level up (individually or as a team) I hope this helps you find your next step.

The most useful thing I did as her mentor wasn't teaching her design, it was a tough-love conversation about being organized and accountable for deliverables. Here's the story of the accountability turn, sanded off for no one.
